The 6 Dimensions of AI Readiness

Most AI readiness assessments ask the wrong question. They ask "how advanced is your AI?" when they should be asking "how ready is your organization to make AI work?" Those are fundamentally different questions, and confusing them is why most assessments produce pretty dashboards that lead nowhere.

When I built Toerana's AI Readiness Assessment, I started from a simple premise: AI success in mid-sized companies depends on six organizational dimensions, and weakness in any single one can stall everything. Technology is just one of the six, and it's rarely the one that causes failure.

Here's the framework, dimension by dimension, and why each one matters at your scale.

Strategy Alignment

This is where it starts. Not with tools, not with data, but with clarity about what AI is actually supposed to accomplish for your business.

Strategy Alignment asks: Does your AI investment connect to specific business outcomes? Can you articulate, in one sentence, what AI will change about how your company operates or competes?

Most companies I work with can't. They have a general sense that AI matters, but they haven't translated that into a prioritized set of initiatives tied to revenue, cost, or capacity goals. Without this, every AI project becomes an experiment with no clear success criteria.

What good looks like: A short list of 2-3 AI initiatives, each tied to a measurable business outcome, with an owner and a timeline. Not a 40-page AI strategy document. A focused commitment.

Data Foundation

AI runs on data. But "do we have good data?" is too vague to be useful. The real question is: can the people who would use AI actually access the data they need, in a format they can work with, without filing a ticket and waiting three weeks?

I've seen companies with excellent data infrastructure that was completely inaccessible to the teams that needed it most. The data existed. The pipelines were clean. But the sales team couldn't query it, the operations team didn't know it was there, and the finance team had their own shadow spreadsheets that contradicted the official numbers.

What good looks like: The teams that would use AI can access the data they need within their existing tools, the data is clean enough to produce reliable outputs, and there's a process for maintaining quality over time.

Talent Readiness

This is the dimension most companies underestimate, and it's often the one that determines whether everything else works.

Talent Readiness isn't about hiring data scientists. At your scale, that's usually not the right move. It's about the AI fluency of the people who already work for you. Can your team evaluate AI outputs critically? Do they know when to trust the tool and when to override it? Can they identify new opportunities for AI in their daily work without waiting for someone to tell them?

What good looks like: Multiple people across departments who can use AI tools confidently in their daily work, can evaluate AI outputs critically, and can train their colleagues. Not one champion. A distributed capability.

Technology Infrastructure

This is the dimension everyone focuses on first, and it's almost never the actual bottleneck.

Technology Infrastructure asks: Do your systems support AI integration? Can you connect AI tools to your existing platforms without a six-month IT project? Is your security posture compatible with AI tools that process company data?

For mid-sized companies, the technology question is usually simpler than people think. You don't need a custom ML platform. You need modern cloud infrastructure, reasonable API connectivity, and a security framework that lets you evaluate AI vendors without defaulting to "no."

What good looks like: Cloud-based systems that support API integrations, a security review process that can evaluate AI tools in weeks rather than quarters, and IT leadership that sees itself as an enabler rather than a gatekeeper.

Process Maturity

You can't automate or augment a process that isn't documented, isn't consistent, and isn't understood by the people who run it. This sounds obvious. It is, repeatedly, the reason AI projects fail.

Process Maturity asks: Are your key workflows documented? Are they followed consistently? Do the people who execute them daily agree on how they actually work, as opposed to how the procedure manual says they should work?

The gap between documented process and actual process is where AI projects go to die. If your team has developed workarounds, shortcuts, and tribal knowledge that diverge from the official procedure, then deploying AI against the documented process will produce a tool that nobody uses because it doesn't match how work actually gets done.

What good looks like: Key processes documented and current, executed consistently across the team, with the people doing the work able to describe the steps in the same way their manager would.

Cultural Readiness

This is the hardest dimension to measure and the easiest to ignore. It's also the one that determines long-term sustainability.

Cultural Readiness asks: Does your organization embrace change, or resist it? When new tools are introduced, do people lean in or wait it out? Is experimentation encouraged, or is failure punished? Does leadership model the behavior they expect from the team?

I've seen technically ready organizations fail at AI because the culture defaulted to "we've always done it this way." And I've seen technically underprepared organizations succeed because their culture encouraged experimentation and their leadership visibly used the tools themselves.

What good looks like: Leadership that uses AI visibly, a culture that treats AI adoption as an expectation rather than an option, and a willingness to change workflows when better approaches emerge.

Why All Six Matter

The reason I assess all six dimensions, rather than just technology and data, is that I've watched companies with perfect scores in two dimensions fail because they ignored the other four.

A company with great technology but no strategy alignment will buy tools that don't solve real problems. A company with strong data but weak talent readiness will have assets nobody can use. A company with executive commitment but immature processes will deploy AI against workflows that don't work consistently even without AI.

AI readiness isn't about being perfect across all six dimensions. It's about knowing where you're strong, where you're weak, and in what sequence to address the gaps.

That sequence matters. You can't train people on tools if you haven't decided which processes to transform. You can't transform processes if you haven't aligned on strategy. And none of it sticks if the culture doesn't support change.
